Today I stumbled on a post in a familiar channel about searching for a COO for a startup. And I decided to share some thoughts on hiring / finding people for a team.
A long time ago, at the dawn of my career, while still working at Yandex, I went to a design conference (don’t ask why), and there were a few people there from early Facebook who, back then, were kind of significant to me, and they talked pretty extensively about their hiring principles. Which I tweaked a bit and I’ll lay out below.

In short, people work for 4 reasons. Those reasons can be sorted by importance for each candidate.
4P = people, product, process, profit.

Let’s go through each.

1/ People. This is that exact case of “come work with me.” Most often it actually boils down to two things. Either friends work with their friends (fun, ease). Or with really strong folks. Strength in this case has to be measured unambiguously (number of exits, releases, number of people on the team, ARR, references, results in hard skills like papers, GitHub stars) and not by any abstract qualities that everyone will rate their own way (empathy, a culture of respect, etc.).

2/ Product. The main thing is what I’m doing and for whom. That’s exactly why I once wanted to work at Yandex. Because the product I was building was used by millions of people a day. And I didn’t give a shit with whom or for how much. What matters here is product-person fit. Easiest in consumer, hardest in enterprise.

3/ Process. This is when an engineer goes where the problems are harder. Or their internal motivation sits in the area of solving the most interesting problems possible in terms of hard skills. That’s why these people have very high standards for the quality of what you’re doing. And they love crisp task setting and the reasons why those tasks are needed here.

4/ Profit. Here I think everything’s clear. Money is money, even in Africa. It’s important to think about it over a longer distance, not just short-term.

And then we overlay all of this onto some small company or a startup. And in a startup’s case the chances to hire anyone are:
- a startup is synonymous with growth and ambition; if your project isn’t raising rounds and isn’t growing like crazy every quarter and there aren’t rumors wandering around you about a new unicorn, it’ll be hard
- a startup is experience first and foremost, and experience that’s directional and very ambitious; the higher the goal, the easier it is to attract people
- and, well, founders’ track record — everything’s pretty clear here, if there are no refs on you online or no meaningful releases (exits) — the chances are lower

The company’s goal often is to help a person get to their goal or to find them that goal.

4P = people, product, process, profit.
1/ People.
2/ Product.
3/ Process.
4/ Profit.
